Challenge

Class A occupancy. 14 calendar days. Demo and VCT install with tenants in the building each business day.

A Birmingham-based Class A office tower needed its 32,000 sq ft VCT flooring system fully replaced. The existing VCT had reached end-of-service-life after 18 years — visible wear patterns in high-traffic corridors, yellowing in elevator lobbies, base separation at wall terminations in tenant spaces, and a wax buildup that buffing could no longer restore. The building was 96% occupied and the property management firm had a standing contract clause with their anchor tenants requiring zero business-day displacement for any vendor work.

The hard constraint: every business day, all tenant spaces had to be operational by 7am. That meant demo, substrate prep, VCT install, and finish buffing had to be completed between 6pm and 6:30am the following morning — 12.5 hours from start to clean-and-ready. Fourteen calendar days total, with no extension. Failure to meet the contract clause would trigger penalty clauses the property manager could not absorb.

Our Approach

Night shifts only. Old VCT demoed and removed each night. New VCT installed and buffed before 7am.

We ran a dedicated night crew — foreman plus eight installers — operating in two shifts each night: one team on demo and substrate prep, one team on VCT install and finish. Old VCT was demoed and removed each night in dumpster containers staged in the loading dock; substrate was scraped, patched, and moisture-tested to ASTM F1869 tolerance per the new VCT spec. New Armstrong VCT was glue-down with full adhesive coverage and 1/8" grout lines per spec.

Each morning at 6am a small cleanup crew ran the burnish buffer across all newly installed surface area — VCT was buffed to final shine texture before 7am employee arrival. No residual adhesive, no dust, no construction debris in tenant areas. Tenant walk-throughs at 7am each day were clean and unobstructed. Tenant shipping/receiving was rerouted to a side entrance during overnight work hours to avoid the loading dock staging zone.

Communication: nightly morning email to property manager with the previous night's progress, the day's planned scope, and any tenant-impact issues. Weekly all-hands call between our PM, the property manager, and the anchor tenant reps. We surfaced every issue same-day and never had a surprise. The sequence held for 13 consecutive nights; night 14 was a final punch-list walk ahead of contract day 14.

Result

Zero tenant displacement across all 14 days. Day-14 as contracted.

Zero tenant was displaced for a single business day across the entire 14-day project. All tenants were in place from 7am every day. Work completed on Day 14 as contracted, with the final punch-list walk signed off by property management the same afternoon. The buffed-to-finish VCT was immediately ready for normal office use from Day 15 — no additional curing window or restricted use required.

The building manager flagged it as the smoothest occupied flooring replacement the tower had run under occupied conditions. The anchor tenant renewal that had been in negotiation completed with a multi-year extension. FloorForge was added to the tower's preferred-vendor list for the next occupied renovation cycle, including a separate 24,000 sq ft carpet replacement project currently in the project pipeline.
